For 20 years, paid and organic lived in separate camps: ads on top, blue links below. In AI search that disappears - there's one answer, maybe one ad inside it, and one or two cited sources. Ads arrived in AI, and the right question isn't "should I advertise?"; it's "how do I make paid and organic citation work in the same answer?".

What already exists, platform by platform

Three giants, three opposite bets. Google extends its ad machine into the generated answer; OpenAI monetizes scale; Perplexity refuses to. The table sums up the 2026 state.

Why each platform chose its path

It's no accident. Google has the world's most profitable ad machine and won't switch it off - so it monetizes the AI Overview at the pace of classic search, with Direct Offers placing products inside AI Mode. OpenAI has 800 million weekly users and zero ad history: the pilot is the fastest way to monetize that audience, and $100M in under two months makes it the fastest-growing ad platform since TikTok. Perplexity made the opposite bet: it concluded that advertising erodes the trust that makes an AI answer valuable. One of them is wrong - and the market will say which.

The answer-layer funnel

Here's the mental model most people lack. In classic search you had ten links and several ads; in AI search you have one answer with maybe one ad slot and a handful of cited sources. Paid and organic are no longer on different floors: they fight for the same space, in the same answer. The ad buys immediate presence; organic citation (GEO) buys credibility the AI reuses with no cost per click. Whoever treats the two as one strategy - the ad capturing hot intent, GEO building the trusted source - compounds advantage. Whoever runs them in silos (ad team on one side, SEO on the other) pays twice for the same territory.

When to pay and when to earn the citation

The decision becomes economic and comparable: cost per organic citation vs the ad CPM. For immediate transactional intent and launches, paid delivers now. For category authority and informational questions - where AI prefers independent sources - earning the citation is cheaper and more durable than renting it. The rule of thumb: pay for what you need to switch on today; earn what you want AI to repeat for years.

The (real) measurement problem

When the ad sits inside an answer and the click is optional, last-click lies through its teeth. You need brand lift (does branded demand rise?), assisted conversions in GA4 and an incrementality control (geo-holdout, on/off) to know whether the AI ad adds or cannibalizes. Without this, you'll pay for traffic you'd already get for free through citation.

An honest read

This is moving fast: the ChatGPT pilot evolves monthly and the figures come from market estimates that vary. Don't shift big budgets yet on the strength of a pilot. What's solid: paid has entered the AI answer and won't leave, and the advantage belongs to whoever integrates paid and GEO instead of treating them as two worlds.
