Performance Max (PMax) is Google's fully automated campaign type: one campaign serves ads across Search, Shopping, Display, YouTube, Gmail and Discover, with Google's AI deciding placement and bids. Used well, it scales. Used blindly, it's an expensive black box that flatters its own numbers.
When it actually works
PMax rewards two things above all: reliable conversion data and good creative assets. If your conversion tracking is clean and your asset groups are strong, PMax can find demand you'd miss manually. If conversions are misfiring, it optimizes toward the wrong signal - efficiently, which is worse.
The risks nobody mentions upfront
- Brand cannibalization: PMax loves to serve on your own brand searches and claim conversions that would have happened anyway.
- Opacity: limited visibility into where spend goes and which search terms triggered ads.
- Creative sameness: weak asset groups produce weak, generic ads at scale.
- Signal starvation: without audience signals and conversion data, it wanders.
How to keep a hand on the wheel
Treat PMax as automation to supervise, not a set-and-forget button. Apply brand exclusions so it prospects instead of harvesting your brand; provide strong asset groups and audience signals to steer it; verify conversions are accurate; and monitor the search-terms and placement insights that Google does expose. Run it alongside a well-structured Search account (see account structure), not instead of one.
